When a German distributor asked us to replace its imported cordless drill line, the brief was simple: same performance, half the cost, zero compromise on quality. Nine months later, the partnership has cut its tooling spend by 30% and scaled to 50,000 units a year.
The Brief: Three Hard Requirements
The client's technical team flew to our factory in Zhengzhou for a two-day audit. They walked out with three non-negotiable requirements:
- Performance parity — torque curve matched to their fastener specs, verified on a torque tester
- Ergonomics — same grip geometry and weight balance their operators were used to
- Supply security — spare parts guaranteed within one week, anywhere in the EU
How We Built It
One Tool Platform, Five Assembly Lines
Instead of a one-off product, we built a shared 20V brushless platform. Four tools — impact driver, drill, rotary hammer and reciprocating saw — run on the same battery and charger, which simplified the client's inventory from 11 SKUs down to 6.

The Rollout, Step by Step
We ran the project in five controlled phases so the client could validate at each gate:
- Sample & validation (Weeks 1-4) — 50 samples tested on the client's own lines with full data reports
- Pilot batch (Weeks 5-8) — 500 units across two lines, monitored by our engineers on-site
- Tooling & molds (Weeks 9-12) — custom branding, packaging and instruction manuals in German
- First container (Week 14) — 5,000 units shipped FOB, delivered in 28 days
- Full rollout (Month 5+) — scaled to all five lines; 50,000 units in the first year
Quality Is the Real Selling Point
Three-Stage QC With Full Traceability
Every shipment passes incoming material checks, in-line torque testing and a final 24-hour aging test. Each unit carries a traceable serial number, so the client can pinpoint any issue back to the exact workstation — a requirement their previous supplier could not meet.

Results After Nine Months
From First Sample to Repeat Orders
The pilot became a framework agreement. Monthly orders now run at 4,000-5,000 units, and the client has added our hand tool range to the same container for consolidated shipping. Total landed cost per tool dropped 30%, with no increase in warranty claims.
